Food product development: process, timeline and cost

You have an idea for a new food product, or an existing product finally needs to reach series production. The distance between the kitchen and the factory is longer than many people think. Professional food product development brings concept, formulation, regulatory and production together so that a market-ready product stands at the end.

This article is less about the formulation in the lab and more about the bigger question: how do you set up a project in a structured way, and when is it worth outsourcing the development in full or in part?

Product development is more than recipe development

The formulation is the core, but only one part. Product development covers the whole path from idea to a sellable product: concept and positioning, the recipe itself, packaging, regulatory, choosing the contract manufacturer and scaling up to series production.

The formulation has to convince on the sensory side, be legally sound, stay reproducible at industrial scale and hit the target cost. Everything around it decides whether a good recipe becomes a product that can actually be produced, labelled and sold. That is the level we mean when we talk about product development.

How a project runs, in overview

Every project follows roughly the same phases, even if the entry point varies. At the beginning there is the briefing with a clear consumer insight: who are we developing for, which need, which price point. Then come raw material selection and first formulations, followed by tasteable prototypes with structured evaluation. Once the sensory profile is right, technological optimisation, shelf life and regulatory work follow. At the end comes the transfer to production at the contract manufacturer and the scale-up into series.

Modular or end-to-end

Not every project needs the full process. Some companies have their own R&D team and only need a single building block, others hand over the entire development. Both work.

  • End-to-end: from idea to series, one point of contact, one continuous process.
  • Co-development: we work together with your team and add missing capacity or expertise.
  • Prototyping: fast, tasteable samples for internal decisions or investor conversations.
  • Recipe optimisation: rethinking existing products, for example less sugar, plant-based or clean label, without destroying the profile consumers value.

Build or buy

Product development does not have to be an either-or decision. The appeal of the modular approach is that you keep what you are good at and hand over what is missing or blocked internally.

A team with a strong brand but no lab hands over recipe and prototyping and keeps positioning and sales. A manufacturer with its own production but little capacity in the early phase brings in briefing, insight and prototyping and produces in-house at the end. A startup without its own R&D team often hands over the entire path, from the first raw material list to production.

The most common mistake is trying to do everything alone for too long and pushing the market launch back by months. Those who close the right gap early are faster to the shelf and enter their investment with less risk.

How long does product development take and what does it cost

The honest answer is: it depends. A single prototype can be ready in a few weeks, a full development from idea to series takes several months depending on complexity. The decisive factors are the number of iterations, the regulatory depth and the availability of raw materials.

For projects with a clear timeframe we bundle the early phases into an innovation sprint: six weeks from validated insight to pilot series. That does not replace a multi-month series development, but it gets you quickly to the point where you can make a solid decision on whether and how to continue.

Cost also calls for a sense of proportion. A modular building block like a prototyping package is manageable, an end-to-end development including scale-up is an investment. In our experience the most expensive path is the one where testing happens too late and a whole batch fails at the end.
